What is quality management?

Quality management covers the activities an organisation uses to make sure its products or services consistently meet requirements. It is usually described in four parts: quality planning, quality control, quality assurance and quality improvement.

Quality is normally defined as meeting requirements or fitness for purpose, not as being expensive or luxurious. That distinction is often tested in exams.

What are the main approaches?

ApproachCore ideaTypical use
TQMWhole-organisation commitment to improvementCulture and customer focus
Six SigmaReduce variation using DMAIC and dataProcess defect reduction
LeanRemove waste, improve flowOperations and service delivery
ISO 9001Documented quality management systemCertification and consistency
KaizenSmall continuous improvementsDay-to-day shop floor

What is the DMAIC cycle?

DMAIC is the Six Sigma improvement sequence:

  1. Define the problem, the customer and the goal.
  2. Measure current performance with real data.
  3. Analyse to find root causes.
  4. Improve by testing and implementing changes.
  5. Control to hold the gains with monitoring.

In a case study, show evidence at each stage rather than listing the letters.

Worked example: cost of quality

A factory reports: prevention 20,000, appraisal 30,000, internal failure 60,000, external failure 90,000.

  • Cost of conformance = 20,000 + 30,000 = 50,000
  • Cost of non-conformance = 60,000 + 90,000 = 150,000
  • Total cost of quality = 200,000

Failure costs are three times prevention and appraisal, and external failure is the single largest item. That pattern usually argues for spending more on prevention, since problems reaching the customer cost most. State that reasoning rather than only the totals.

What are the seven basic quality tools?

They are the check sheet, histogram, Pareto chart, cause and effect (fishbone) diagram, scatter diagram, control chart and flow chart or stratification.

The Pareto chart reflects the idea that a small number of causes usually account for most problems, which helps prioritise. The fishbone groups possible causes, often under headings such as people, method, machine, material, measurement and environment.

How do control charts work?

A control chart plots a measurement over time with a centre line and upper and lower control limits, usually set three standard deviations from the mean.

Common cause variation is the normal, expected scatter of a stable process. Special cause variation comes from something unusual, shown by points outside the limits or by non-random patterns such as runs or trends. Reacting to common cause variation as if it were special is called tampering, and it usually makes performance worse.

Where do students lose marks?

  • Defining quality as high specification rather than meeting requirements.
  • Confusing quality assurance with quality control.
  • Listing DMAIC without applying it to the case.
  • Treating control limits as if they were specification limits.
  • Recommending certification without considering cost and effort.

Quality Management tutoring: frequently asked questions

What is quality management?

Quality management is the set of activities an organisation uses to ensure its products or services meet requirements consistently. It usually covers quality planning, quality control, quality assurance and continuous improvement, and it involves people, processes and measurement rather than inspection alone.

What is the difference between quality assurance and quality control?

Quality assurance is process focused and preventive, building confidence that requirements will be met through procedures, standards and audits. Quality control is product focused and detective, checking outputs against requirements through inspection and testing. Assurance tries to prevent defects; control finds them.

What is TQM?

Total quality management is an approach where quality is the responsibility of everyone in the organisation, not just a quality department. It emphasises customer focus, leadership commitment, employee involvement, process thinking and continuous improvement, supported by measurement and training.

What is Six Sigma?

Six Sigma is a data-driven approach to reducing variation and defects, usually structured around the DMAIC cycle. The name refers to a process capable enough that defects are extremely rare. It uses statistical tools and defined roles such as Green Belt and Black Belt.

What does DMAIC stand for?

DMAIC stands for Define, Measure, Analyse, Improve and Control. It is the standard Six Sigma sequence for improving an existing process. Each stage has expected outputs, and good answers show the evidence produced at each stage rather than simply naming them.

What is ISO 9001?

ISO 9001 is an international standard setting requirements for a quality management system. It covers context, leadership, planning, support, operation, performance evaluation and improvement. Organisations can be certified by an external body, which many customers require, though certification alone does not guarantee good quality.

What is the cost of quality?

Cost of quality groups the costs of achieving quality and of failing to. Prevention and appraisal make up the cost of conformance, while internal and external failure make up non-conformance. Typically failure costs dominate, which supports investing earlier in prevention.

What is a Pareto chart?

A Pareto chart is a bar chart of causes ordered by frequency or cost, often with a cumulative line. It reflects the idea that a small number of causes account for most of the problem, so it helps teams prioritise where to act first.

What is a fishbone diagram?

A fishbone or Ishikawa diagram organises possible causes of a problem into categories, commonly people, method, machine, material, measurement and environment. It is used in team analysis to generate causes systematically before testing them with data, rather than jumping to a solution.

What is a control chart?

A control chart plots a process measurement over time against a centre line and control limits. It distinguishes normal variation from unusual variation, so teams know when to investigate. Points outside the limits, or non-random patterns such as runs, signal a special cause.

What is the difference between common cause and special cause variation?

Common cause variation is the natural scatter of a stable process and is addressed by changing the process itself. Special cause variation comes from a specific, identifiable event and should be investigated and removed. Confusing the two leads to tampering, which increases variation.

What is the difference between control limits and specification limits?

Control limits come from the process data and show what the process actually does. Specification limits come from customer or design requirements and show what it should do. A process can be in control yet still fail specification, which is why capability is assessed separately.

What is process capability?

Process capability compares the spread of a process with the specification range, using indices such as Cp and Cpk. Cp ignores centring while Cpk accounts for it, so a process can have good Cp but poor Cpk if it is off target. Both need a stable process first.

What is kaizen?

Kaizen means continuous improvement through many small changes made by the people doing the work, rather than occasional large projects. It relies on standardised work, visible problems and quick cycles of improvement, and it is often paired with lean methods.

Can a tutor help with quality management assignments?

Yes. A one-to-one tutor can explain the frameworks, work through cost of quality and control chart problems and give feedback on your case analysis. You write your own assessed work in line with your course rules. Lessons are online and can use your own brief.
